Speaker A: 哈 囉 大家 好 這 一集 是 第 34 集 BMThinkingforBDBM 就是 BusinessModel 也 就是 說 對 於 這個 從 事 BD 人員 他 的 BusinessModelThinking 其實 這是 一個 很大 的 題目 但是 這個 呢 其實 也 是 在 我 的 博士 論文裡面 我 試著 把 它 拆 回到 如果 對 我 Sales 跟 BD 的 專業 的 話 我會 怎麼 去 重新 看 它 我會定 義為 在 不 確定 的 時代價值 怎麼 被 重現 前面 幾集 我們 談到 一件 事情 動盪 的 時代 Sales 跟 BD 的 角色 已經 不 只是 賣產品 而且 你 敲門 也 會 越來 越 難 敲 它 比 較 偏向 開始 承接 不 確定 幫 客戶 判斷 值不值得 選 但 接下 來 一定 會 出現 一個 不 舒服 的 問題 如果 舊 的 方式 真的 賺 不到 錢 了 那 新 的 方式 到底 是 什麼? 所以 這 一集 我 想 從 businessmodel 的 角度 來 談 我 覺得 有 讀過 商學院 或者 是 說 如果 有 做過 策略 規劃 的 朋友 一定 都 知道 businessmodel 大家 應該 也 有 看過 什麼 九宮格 也 畫過 各種 框架 那 簡單 來 說 呢 businessmodel 就是 一間 公司 怎麼 創造 價值 交付 價值 最後把 錢 賺 回來 的 這個 過程 所以 呢 在 現 在 的 企業裡面 它 不是 說 真的 是 被 設計 出來 的 因為 很多 公司 都 已 經有 五六十年 十幾年 歷史 了 它 基本上 基本 的 框架 就是 在 那邊 接著 下來 我們 人 或員工、 老 闆 他邊 做邊 修邊 協調 做出 來 的 這一點 其實 就是 我 研究 的 核心 之一 個 人 怎麼 影響 企業 第一 個 發現 卡住 的 其實 不是 策略 是 還在 用 舊 世界 的 假設 那 很多 Sales 跟 BD 會覺 得 卡 是 因為 舊 世界 是 這樣子 市場 很 穩定 需求 清楚 效率 決定 一切 現在 不是 這樣 需求 很 模糊 風險 還變 來 去 規則 還隨時 可能 改 我 想 大家 從 這個 政治 的 情況 下 全世界 都 一樣 大家 都 蠻 模糊 的 蠻 不確 定性 的 唯一 的 不變 就是 變 所以 我 在 做 研究 的 時候 這個案 公司 裡面 BusinessModel 改變 幾乎 不是 從 策略 會議 開始 的 它 是 當老 闆 總經理 他 在 這個 大方向 裡面 做 一個 宣示 之 後 公司 裡面 的 員工 怎麼 重新 理解 我們 現在 在 賣 什麼 我們 的 價值 是 什麼 第二 個 發現 BD 的 策略 化 不 一定 是 找 最佳解 而是 縮小風險 在 不 確定 的 世界 裡面 其實 很少 有所 謂 最好 的 方案 而且 老實講 在 不 確定 的 世界 裡面 做 什麼 事情 最好 都 保守 一點 所以 在 這個 時候 倒 不是 說衝 他 也 不是 去 pitch 講一個 完美 的 solution 而是 幫組織 做 一個 很困 難 的 選擇 把 選項 縮小讓 風險 變得 可以 承擔 哪 一條 路現 在 還走 得 下去 哪個 方向 錯 了 代價 太大 這倒 不是 什麼 銷售 技巧 這是 一個 策略 的 判斷 能力 第三 個 發現 BusinessModel 的 學習 是 市場 裡面 發生 的 很多 的 BusinessModel 不是 設計 出來 的 是 在 市場 裡面 變動然 後 跟 著 改來 改去 我 在 我 的 研究 裡面 個案 公司 發現 最早 發現 不 對 的 往往 不是 策略 部門 而是 第一 線 譬如 說 SalesBD 或者 是 CustomerServiceEngineer 因為 他 在 第一 線 他 最先 知道 說 客戶 在 哪裡會 開始 猶豫 哪裡 開始 不 信任 這些 看 起來 很 零碎 的 回饋 其實 就是 businessmodel 正在 學習 正在 修正 的 過程 第四 個 發現 價值 被 重寫 的 地方 在 風險 世界 穩定 的 時候 價值 可以 是 功能、 價格、 效率 但當 世界 變得 不 確定 我們 就 可以 看到 價值 開始 漲 在 風險 被 誰 承擔 不是 你 多 厲害 而是 你 幫 客戶 承擔 了 哪些 他 自己 不想 也 不敢 面對 的 風險 譬如 說 在 這個 研究 裡面 我們 講到 ESG 其實 也 有 一塊 就是 geopoliticalissue 跨 政治化 跨區 域性 的 轉型 那 這個 時候 他 當然 啦 譬如 說 有 很多 美國 公司 跟 歐洲 公司 你 不願意 跟 著 我 去 東南亞 設廠 去 墨西哥 設廠 你 就是 不願意 幫 我 承擔 風險 那 你 們 就算 再 怎麼 便宜 去 做 以前 這些 事情 風險 就 沒 有人 承擔 所以 你會現 風險變 發成 是 一個 很 重要 的 事情 第五 個 好 的 businessmodel 是 慢慢 演化出 來 的 那 我 的 研究 裡面 這個案 公司 當然 沒有 一開始 就 做 對 的 事情 這個 太難 了 它 是 在 市場 回歸、 內部 協調、 角色 拉扯 這種 慢慢 演化出 來 的 而 SalesBD 其實 是 參 與 這個 演化 的 人 之一 你 不是 在 等 一個 已經 被 畫好 的 businessmodel 你 基本上 是 在 參 與 他 的 行程 所以 前 一集 我們 在 談 的 是 Sales 跟 BD 為 什麼 現在會 變成 是 一個 pilot 一個 領航員 其實 你現 在 在 領航 的 不是 一條 已 經畫 好 的 路 而是 一個 還沒有 定型 的 businessmodel 下 一集 我會 再 往 內 走 一步 談當 你 看 懂 這些 變化 之後要 怎麼 在 組織 部門 說服 不同 的 部門 協調 不同 的 邏輯 讓 在 這個 演化 的 businessmodel 裡面 真的 活下 來 感謝 大家 收聽 這 一集 的 B2BPodcast 下次 再聊 拜拜
