Why Playbooks Don't Always Work

Rev-n-u Unplugged · 2026-05-19 · 1 min

0:00--:--

This episode challenges the conventional wisdom of hiring experienced salespeople who tout their proven playbooks. James explains that playbooks become obsolete because the conditions that made them work - the specific product, buyer type, market moment, and available tools - are always shifting. What worked three years ago in the same industry may be completely ineffective today, particularly as AI and new capabilities reshape what's possible in sales. The core insight is that the market's rules change constantly, and recent years have accelerated this dynamic dramatically. Rather than searching for candidates who promise to execute a predetermined playbook, smart hiring in sales means seeking autonomous critical thinkers who can diagnose today's specific problems and creatively apply today's available solutions. This reframes the hiring conversation from "What's your track record with our playbook?" to "How do you think through novel problems and adapt?"

Key takeaways

  • →Autonomous critical thinkers who can diagnose current problems and apply present-day solutions outperform candidates who rely on proven playbooks.
  • →When hiring salespeople, evaluate their ability to think independently about today's challenges rather than their claims of having a repeatable formula.

Questions this episode answers

Why is it a red flag when a sales candidate claims they have a proven playbook?

Because playbooks work within specific market conditions, buyer types, and product contexts that change over time. What succeeded in the past may no longer apply, and relying on it can cause failure in new conditions.

How have AI and new technology changed the sales playbook landscape?

AI and emerging tools have fundamentally altered what's possible in sales, accelerating the pace of rule changes and making outdated playbooks even more obsolete, requiring constant adaptation.

What qualities should sales leaders look for in hiring instead of playbook experience?

Look for autonomous critical thinkers who can analyze today's specific problems and creatively apply today's available solutions rather than execute predetermined formulas.

Why do the ingredients and rules of sales keep changing?

Market conditions, buyer behavior, available tools, and competitive dynamics are constantly evolving, even within the same industry, making static playbooks ineffective over time.

James: The warning sign when you're hiring somebody in general, but especially in sales, is that if they say that they have the playbook, you gotta be careful with that person because the playbook that worked in the past, it worked in a specific moment in time, selling a specific product to a specific buyer type, and the ingredients. and the recipe always change. Even if you stay, you could stay in the same industry for years and years and years, the ingredients change, the rules of the game change.

And I think that's what we saw accelerate in the last couple of years is that the rules of the game change because of AI and because of what's possible now. And so it's, you're looking for like autonomous critical thinkers and people who can look at today's problem and use today's potential solutions to help solve it.
